I build systems that have to keep working

Factories, the European Commission, founders - hardware and software in production, where a system that fails at 3am costs real money.

Cristian Pogan speaking at a demo day, microphone in hand, in front of an illustrated wall

I ran a hardware company before I ran a software practice.

I founded a computer-vision business for the recycling industry in Eastern Europe and led seven senior engineers across Europe. Cameras, conveyor lines, sorting decisions made in milliseconds, in factories, where a system that fails at 3am costs real money.

That is a different discipline from shipping a web app, and it is the one I still work from.

I have worked at institutional scale.

At the European Commission’s financial directorate I led development of retrieval-augmented systems supporting assessment work on the Recovery and Resilience Facility - a €650 billion instrument. Document volume, audit requirements, and no tolerance for a system that produces answers it cannot source.

I learned waste reduction on a factory floor.

Before any of it, lean manufacturing at Dalli Production, a former Procter & Gamble plant. Measure the process, attribute the cost, remove what is not earning.

It is the same method I now apply to AI spend, which rises quietly and rarely in proportion to the value it returns.

How I work now

I am one person, working with a small number of founders at a time as their technical partner. I work on EST hours from Europe.

Every engagement has a dedicated workspace you can open at any time, a written decision record, and infrastructure that belongs to you. I update every two days whether or not there is news.

If I am full when you reach out, I will tell you directly and give you a realistic date.
